Rebuilding off no-code: what breaks first

Chadha Labs

No-code is a good start

Spreadsheets, form builders, hosted store builders and automation tools get a parts business selling fast. That's a real advantage, and nobody should feel bad about starting there. The trouble shows up when the business grows past what those tools were designed to hold.

What breaks first

Product data. A parts catalog isn't a product list. Every item can fit dozens or hundreds of vehicles, each with its own qualifiers. Flat tables and store builders weren't designed for that, so fitment ends up in description text, in duplicate listings, or nowhere.

The glue. Automations chained across several tools work until one step changes its output. A renamed column or a new field quietly breaks everything downstream, and nobody notices until orders go missing.

Order and inventory truth. When stock lives in three places, every tool is a little wrong. Overselling and cancelled orders follow.

Retailer integrations. EDI and marketplace feeds have strict formats. No-code connectors often handle the common case and fail on the exceptions, and the exceptions are where penalties come from.

The order we'd rebuild in

  1. One source of truth for products and fitment. Everything else reads from it.
  2. Orders and inventory. One place that knows what's in stock and what's been promised.
  3. Feeds and integrations, generated from the source of truth, not hand maintained.
  4. The storefront and screens last. They're the easiest part to change once the data underneath is right.

AI makes each of these steps faster than it used to be, but the order still matters. Rebuilding the store first just moves the mess somewhere prettier.

What we'd do again

  • Move the catalog and fitment into one source of truth before touching the storefront.
  • Keep the no-code tools running in parallel until the new system proves itself.

What we'd skip

  • A big bang cutover on a single weekend.
  • Rebuilding screens first because they're the most visible part.
